The Problem: Diesel Bills That Didn’t Match the Kilometres
Fuel is one of the biggest expenses for long-distance trucks. For one of our clients in Punjab, it accounted for around 38% of total operating costs. The company operates 50 trucks across India.
Before using BlackBox, the company tracked fuel through purchase bills, driver reports and handwritten records. These records show how much diesel was purchased but do not show how much fuel is actually used.
This created several problems.
- There are similar trucks travelling on the same route and using different amounts of fuel. For example, two trucks on the Ludhiana- Delhi route showed an 18% difference in fuel consumption in one month.
- Fuel storage was noticed only during the month-end checks and making it difficult to find the reason.
- The company could not verify whether the diesel claimed by drivers was actually filled into the tanks
- Management suspected fuel theft and poor fuel efficiency but could not identify the exact problem.
What Did BlackBox Install in the Trucks?
BlackBox installed a fuel monitoring system in all 50 trucks. Each truck was fitted with an AIS-140-compliant VLTD and a fuel level sensor inside the fuel tank. Both devices were connected to one fleet management system platform.
The installation was completed in three weeks. Each truck was off the road for only three hours or less.
- Sensor Calibration
Every truck has a different fuel tank shape so each sensor was calibrated separately. The tanks were filled in steps of 10 liters to check the reading. During testing, the sensors showed an accuracy of ±1.5% of the tank capacity.
- Alert Settings
Fuel can move inside the tank when trucks travel on rough roads or slopes. This can sometimes create false alerts. To avoid this, BlackBox sets the system to send an alert only when the fuel level drops by more than 15 liters within 5 minutes while the truck is stationary.
What Did the Data Reveal
The device gave the fleet team access to the following information:
- Live fuel levels- check the current fuel level of every truck.
- Refuelling records- You can view the time, location and quantity added.
- Sudden Fuel drop alerts- Receive alerts with the truck location and ignition status.
- Fuel consumption reports- Compare the fuel usage by truck, route and time period.
- Fuel and trip graphs- View fuel levels, fuel trends, distance and speed together to understand when and where fuel changes occurred.
What Did the Fuel Monitoring Data Reveal?
The first three weeks of data helped the company understand where its fuel was being used and where losses were happening.
- Fuel Loss During Unplanned Stops
During the first 8 weeks, the system recorded 47 sudden fuel drops, involving around 1150 liters of diesel. These drops happened when trucks were parked at roadside stops that were not part of their planned routes.
- Difference Between Refuelling Bills and Actual Fuel
Over six months, the system identified 63 cases where the fuel quantity mentioned in the bill was higher than the amount actually filled into the tank. The average difference was 14 liters per refuelling.
- Trucks with Higher Fuel Consumption
There were seven trucks using 12-15% more fuel than similar trucks travelling on the same routes. The main reasons were long engine idling, route changes and injector problems in two trucks that needed servicing.
- Reduction in Engine Idling
The fuel and speed graphs help in identifying when trucks were using fuel while standing still. The trucks were spending around 4 hours every week idling, mainly at loading points, toll queues and during long driver breaks.
After introducing idling alerts and driver performance reports, the idling time dropped to around 1.5 hours per week.
This helped the company save approximately 6,500 litres of diesel over six months across 50 trucks, worth around ₹6 lakh.
One Example
On 14 May 2026, the system detected a sudden drop of 38 litres of fuel from truck 27 while its engine was switched off at a highway stop near Nagpur. The fleet manager checked the truck’s location history and found that the stop was not part of the planned route. After speaking with the driver, the missing fuel was recovered. The company also introduced new rules for where trucks could stop during long journeys.
The Results
| Metric | Before | After (6 months) |
| Fuel consumption and cost | Baseline | 20% lower |
| Monthly fuel spend (50 trucks) | ₹16.7 lakh | ₹13.3 lakh |
| Average idling per truck (hours/week) | 4 | 1.5 |
| Unexplained fuel loss | 9% of fuel purchased | 1.5% |
| Time to detect a fuel discrepancy | Up to 30 days | Same day |
Estimated savings: 20% lower fuel cost across 50 trucks over 6 months, worth ₹20 lakh in total (about ₹3.3 lakh per month).
Total ROI (6 months)
| Item | Amount |
| Total fuel savings (20% of a ₹1 crore baseline 6-month fuel spend, i.e. ₹2 lakh per truck) | ₹20 lakh |
| Hardware and installation (50 trucks × ₹13,000) | ₹6.5 lakh |
| Recurring platform cost (50 trucks × ₹2,400 per year, for 6 months) | ₹0.6 lakh |
| Total investment | ₹7.1 lakh |
| Net gain | ₹12.9 lakh |
| ROI (net gain ÷ investment × 100) | 182% |
| Payback period (investment ÷ monthly savings) | About 2 months |
Operational changes:
- Digital fuel reports replaced manual fuel records for all 50 trucks.
- Refuelling is now verified against tank data before payment is approved.
- Driver fuel-efficiency scorecards, idling alerts and halt-location rules were introduced.
“Within the first three months, we recovered more in fuel than the system cost.” — Operations Head, Punjab-based logistics client.
Important Things to Know About Fuel Monitoring
A fuel monitoring system helps in reducing fuel loss but it cannot prevent every problem on its own. Here are some important lessons from this project.
- Regular Calibration: road conditions, fuel tank shape and temperature can affect sensor readings; sensors need regular checks to maintain accuracy.
- Sensor tampering: the system can detect sensor disconnection or signal loss; two such incidents were identified and investigated during the six months
- Tank Compatibility- Not every fuel tank can support a sensor. The tank must have enough space for installation. All 50 trucks in this project were suitable.
- Regular Alert Monitoring- Someone must check the alerts and take action. In this case, the fuel controller reviewed alerts every morning and reported any unusual activity.
Why Is Fuel Monitoring Important for Fleet Businesses?
Even a small amount of fuel loss from one truck can become a major expense when you are managing a fleet of 50 vehicles. A 20% reduction in fuel costs could save approximately ₹40 lakh annually.
For owners of fleet, reducing unnecessary fuel expenses is one of the best ways to improve business profits. Since fuel is one of the highest operating costs, monitoring its usage can help prevent losses and improve efficiency.
GPS tracking shows where a truck is travelling, while fuel sensors help track how much diesel is being used during the journey.
